THE CHALLENGE

Santa Fe Foams was fighting a tough battle in a crowded market. Low-cost manufacturers from Northeast Asia were flooding the market with cheaper foam, driving prices down and squeezing margins. Competing on price alone was no longer sustainable. Without a way to stand out and move up the value chain, the business risked becoming just another commodity supplier: vulnerable, replaceable and under constant pressure.

THE SOLUTION

Leo led the creation of a new mattress business unit designed to move the company away from low-margin foam manufacturing and into higher-value products. Starting from real customer needs, he developed a range of ergonomic mattresses focused on spinal support and pressure relief. The products were built using the company’s in-house capabilities, including polyurethane foam production, CNC machining and 3D printing. By applying design principles such as the Golden Ratio, combining multiple foam densities and using precision-engineered shapes, Leo created a differentiated mattress range that delivered measurable ergonomic benefits under the Ergosleep brand.
